Off-the-shelf or custom software: how to decide

Most businesses don’t need custom software. Some absolutely do. The trick is knowing which camp a given problem falls into before you sign a contract or start a build. Here’s how we frame the decision.

Reach for off-the-shelf when the problem is common

If thousands of other businesses have the exact same need — invoicing, email, scheduling, basic CRM — a ready-made tool will almost always be cheaper, faster, and better-maintained than anything custom. You’re sharing the development cost with everyone else who uses it.

Buy off-the-shelf when:

  • The workflow is standard and not a competitive advantage.
  • A good tool already covers 80%+ of what you need.
  • You can adapt your process to the tool without much pain.

Build custom when the fit is the point

Custom software earns its keep when the way you work is the value — and bending it to fit a generic tool would cost you more than building the right thing.

Build custom when:

  • Your process is genuinely different from the norm, on purpose.
  • You’re stitching together three or four tools with manual copy-paste to fake a workflow.
  • The “almost right” tool forces expensive workarounds every single day.

If you’re paying for a tool and paying people to work around it, you’re already funding a custom build — just badly.

The most common answer: a thin custom layer

In practice the best outcome is usually a hybrid. Keep the off-the-shelf tools you already run, and build a small custom layer — an integration, an internal dashboard, a portal — that makes them work together the way your business actually operates. You get the economics of ready-made software with the fit of custom.

Whatever you choose, own it

If you do build custom, insist on documentation and a clean hand-over. Software you can’t maintain or move is a liability, not an asset.
